The hidden cost of agent sprawl

The harder part is tracing them back.

The four questions that keep things from drifting

Most teams don't skip governance on purpose. They just earn it too late.

These four questions are usually asked after something goes wrong. They work better before.

Who owns this? Ownership is not who built it. It's who would notice if it quietly started failing next week. If that person doesn't exist, the agent is already drifting.

What is it exactly supposed to do? Vague scope is where most weirdness starts. "Handle support" sounds fine until it isn't. The tighter the job, the easier it is to trust the output and spot when it's off.

Where does it stop? Good agents have edges. They know when to pass things on. Without that, they keep trying to be helpful past the point where they should.

What would make us turn this off? This one changes how you build. If you can't name the condition under which an agent should be retired, you're probably creating something that will linger longer than it should.

None of this slows you down. It just prevents quiet drift.

A registry, not another layer

The instinct is to control the system once it gets messy.

Approvals. Reviews. Someone suggests a weekly check-in.

Now every new agent feels heavier to ship. So people stop mentioning them. Sprawl doesn't go away. It just goes underground.

The fix is simpler and more boring.

Write them down.

One place. Plain language. No ceremony.

Name. Owner. What it does. What triggers it. What it touches.

That's enough.

The point isn't to manage every decision. It's to make the system visible.

Once you can see it, you make better calls without needing more process.

Turning things off

This is where most teams hesitate.

Not because they want to keep everything. Because they don't trust what will happen if they don't.

So agents stay alive by default.

Even the ones no one remembers building.

A cleaner approach is to make deletion normal.

If something hasn't run in a while, pause it.

Don't delete it. Just watch.

If nothing breaks, it probably wasn't doing anything meaningful.

If something does break, you've learned something valuable. There was a hidden dependency. Now it's visible. You can fix it properly.

Over time, this changes your relationship with the system.

You stop treating it like something fragile.

You start treating it like something you can shape.
